The simplest 24/7 staffing plan is three eight-hour shifts in one location. It is also often the least stable. Overnight recruiting is harder, absence is less forgiving, and experienced agents rarely choose the graveyard shift when a daytime role is available.
A durable plan starts with the intervals customers actually use and places each block where it can run as a sustainable local shift.
Separate coverage from demand
Being open 24 hours does not mean every hour needs the same staffing. Map contacts by half hour, channel and reason code. Overnight voice may need only a small escalation team while email and chat can absorb more asynchronous work.

- Identify the intervals that currently create abandonment or backlog.
- Separate urgent contacts from work that can wait until the next staffed block.
- Set different service targets by channel when the customer promise allows it.
- Protect a minimum supervisor and escalation layer even in low-volume hours.
Use follow-the-sun coverage where it fits
For a US operation, Latin America naturally covers US daytime and early evening. The Philippines or South Africa can cover parts of the US night during a more workable local shift. Regulated or brand-sensitive escalations can remain onshore.
The point is not to scatter work across countries. It is to avoid building a permanent night-shift attrition problem when the same interval can be staffed during daylight elsewhere.
Design the handoff before hiring
- Define severity levels and who owns each one after hours.
- Use one handoff template with customer, issue, action taken and next deadline.
- Keep a short live overlap between regions for calibration and open escalations.
- Track repeat contacts caused by incomplete handoffs as a separate QA signal.
Screen for schedule realism
Do not treat schedule as a final checkbox. Confirm nights, weekends and holiday availability in writing before offer, ask what the candidate has worked previously, and explain the rotation honestly. A candidate accepting any schedule to get hired is not a coverage plan.
